technically speaking, you should replace 1/3 of them every year, so none are older than 3 years.
That is Best Practices, for production systems. You can, of course, extend your risk in any method you find acceptable. Some companies will wait two years, then replace 1/3 yearly, etc. Some will wait till they fail the battery tests and replace them. All based on amount of acceptable risk.
